There is no setting, plugin, schema type or paid placement that puts your business into a Google AI Overview. Google’s own documentation on AI features states the requirement plainly: to be eligible as a supporting link in an AI Overview or AI Mode, a page must be indexed and eligible to appear in Google Search with a snippet, and there are no additional technical requirements. What influences citation is the same thing that has always influenced organic visibility: being genuinely relevant, clearly written, technically retrievable, and recognisable as an entity. The mechanics have changed. The fundamentals have not. Anyone selling you a shortcut is selling you something they cannot deliver.
That is an unsatisfying answer, and it is the reason this article exists. Over the past year we have had a steady stream of South African business owners forward us cold emails promising guaranteed AI Overview placement, AI ranking packages, and proprietary AEO frameworks. Almost none of these emails contain a single verifiable claim. Meanwhile the underlying shift is real and worth understanding properly, because the businesses that adapt thoughtfully will hold visibility that the businesses buying shortcuts will not.
What actually changed, with dates and numbers
At Google I/O on 19 May 2026, Sundar Pichai confirmed that AI Mode had surpassed one billion monthly active users and AI Overviews had reached 2.5 billion monthly active users. Google also announced that AI Overviews and AI Mode were being merged into a single AI Search experience, so a user can move from a standard results page into an AI Overview and then into a conversational follow-up without switching interfaces. Gemini 3.5 Flash became the default model powering AI Mode globally on the same day.
Those are enormous numbers, and they are the numbers every AI SEO pitch quotes. Here is the part those pitches leave out. SparkToro’s zero-click study, published on 8 June 2026 using Similarweb panel data, found that only 0.34 percent of United States Google searches actually transitioned into AI Mode between January and April 2026. A billion monthly users measures how many people have touched the feature. It is not a measure of how much of total search volume it represents.
In fairness to the other side of that argument, Google also said at I/O that AI Mode query volume was more than doubling every quarter, so a very small share today is entirely compatible with a substantial share within a year. Both facts are true at once, and holding both is the difference between a considered response and a panicked one. Plan for the direction without rebuilding your website around a feature that currently handles one search in three hundred.
For South African businesses specifically, the most consequential local development was in March 2026, when Google extended AI Overviews and AI Mode to 13 Sub-Saharan African languages. Four are South African: Afrikaans, Sesotho, Setswana and isiZulu. Kabelo Makwane, Country Director for Google South Africa, framed the expansion around linguistic inclusion, and Google said the languages were selected based on existing search activity. The practical implication for a business in Randburg or Fourways is that AI-generated answers are no longer an English-only phenomenon in this market.
How an AI Overview actually chooses its sources
Understanding the mechanism removes most of the mystery, and it is worth explaining properly rather than gesturing at it.
An AI Overview is not the model reciting something it memorised during training. It is a retrieval-augmented process. When a query triggers an Overview, Google runs a set of searches against its live index, retrieves a set of candidate passages, and passes those passages to a generative model as context. The model then composes an answer grounded in that retrieved material and attributes portions of it to the sources it drew from.
Three consequences follow directly from that architecture, and they are the ones that matter commercially.
Your page has to be in the index and retrievable for the query in the first place. Retrieval happens before generation. If your page does not surface for the underlying query or its related fan-out queries, it never enters the candidate set, and nothing you do at the content level after that point matters. This is why classic technical SEO has not become irrelevant. It has become the entry requirement.
Extraction happens at passage level, not page level. The model is working with chunks of your content, not your page as a whole. A page that buries its answer in the eighth paragraph, spread across three sentences with a subheading in between, is harder to extract cleanly than one that answers the question in a self-contained passage. This is the single biggest practical lever most business websites have, and it costs nothing but editorial discipline.
Entity clarity affects whether you are recognisable as an answer. For queries like “web design agency in Northcliff” the system needs to understand that a specific business exists, operates in that area, and provides that service. That understanding comes from consistent signals across your website, your Google Business Profile, and third-party references, not from a snippet of code on one page.
The uncomfortable finding about schema
This is where the honest version diverges sharply from the sales version, and it deserves its own section because so much money is being spent on the wrong thing.
On 11 May 2026 Ahrefs published a study by Louise Linehan and Xibeijia Guan that tested whether adding structured data actually increases AI citations. They tracked 1,885 pages that added JSON-LD for the first time between August 2025 and March 2026 and matched them against roughly 4,000 control pages on other domains with similar prior citation levels, then measured citation changes 30 days before and after using a difference-in-differences analysis.
The results: Google AI Mode moved 2.4 percent, ChatGPT moved 2.2 percent, and Google AI Overviews moved minus 4.6 percent. The first two are statistically indistinguishable from zero. The third is statistically significant but Ahrefs themselves declined to attribute it confidently to the schema, since both groups were already on a downward trend beforehand.
There is a plausible mechanical explanation, and Ahrefs pointed to it. A separate experiment by searchVIU tested whether five AI systems, including ChatGPT, Claude, Perplexity, Gemini and Google AI Mode, actually read JSON-LD when fetching a page live. None of them did. Every system extracted the visible HTML and ignored the hidden markup. That covers only the retrieval stage and says nothing about indexing or entity understanding earlier in the pipeline, but it explains neatly why adding schema to an already-cited page changes nothing. The model is reading what a human reader sees.
Two caveats keep this honest. Every page in the sample was already heavily cited, with 100 or more AI Overview citations before any schema was added, so the study says nothing about whether schema helps a page that is not yet being cited at all get discovered, parsed and indexed. And the study pooled all schema types together, so type-specific effects were not isolated. Structured data still earns its keep for entity clarity, for rich results that still exist, and for machine comprehension. It is not the AI citation lever it has been sold as.
What South African businesses should actually do
Answer the question in the first hundred words
If a page exists to answer a question, answer it near the top in a self-contained passage that makes sense lifted out of context. Then go deep for the human reader who wants the full picture. This structure serves both audiences and is the highest-return change most business websites can make. It is also, notably, exactly what good editorial practice looked like before any of this existed.
Fix the entity signals before touching anything clever
Consistent business name, address and phone number across your website, your Google Business Profile, and the South African directories that still carry weight. A properly completed Google Business Profile with correct categories, service areas and hours. Real reviews accumulated over time. Write the things only you can write
Generative models are extremely good at synthesising generic material, which means generic material has almost no citation value. What survives is specificity: actual South African pricing in Rand, actual regulatory detail with section numbers, actual operational experience with named constraints. An article explaining POPIA obligations with reference to the correct sections is citable. An article explaining that data privacy is important is not, because the model can generate that sentence without needing you. Treat language coverage as a genuine opportunity
With Afrikaans, isiZulu, Sesotho and Setswana now supported in AI Overviews and AI Mode, businesses serving customers who search in those languages have an opening that barely existed a year ago. This is not a call to run your English content through a translation plugin, which produces exactly the generic output that does not get cited. It is a strategic question about whether part of your market searches in a language your website does not speak.
What to refuse to pay for
Any guarantee of AI Overview placement. There is no submission mechanism, no paid inclusion, and no ranking parameter. Anyone guaranteeing placement is either misunderstanding the system or misrepresenting it.
Any package priced primarily around adding schema markup for AI visibility. After the Ahrefs data, that is a difficult position to defend, and a supplier who has not read it or cannot discuss it is not tracking their own field.
Any proposal that cannot explain retrieval versus generation in plain language. If a supplier cannot articulate how the system selects sources, they cannot reason about influencing it, and you are buying activity rather than outcomes.
The measurement problem nobody wants to discuss
Google Search Console does not break out AI Overview impressions as a distinct search appearance. Google’s own documentation confirms it directly: pages appearing in AI features are folded into overall search traffic and reported under the Web search type alongside everything else. You therefore cannot cleanly separate AI-surface visibility from ordinary organic visibility in your own reporting. Third-party tools that claim to track AI citations do so by running sampled queries and recording what appears, which is a reasonable proxy but not a census, and results vary between tools because their query sets differ.
The most reliable signals available to a South African business owner right now are indirect. Watch branded search volume, which tends to rise when people encounter your name in an answer and then look you up. Watch the ratio of impressions to clicks in Search Console, because rising impressions with flat clicks is the fingerprint of appearing in results that resolve without a visit. And run the queries yourself, regularly, from a clean browser session, and record what you see.
Realistic expectation: None of that is as satisfying as a dashboard number. It is what the current tooling honestly supports, and pretending otherwise is how businesses end up optimising for metrics that do not exist.
The strategic read
The businesses that will hold visibility through this transition are not the ones that moved fastest on AI SEO tactics. They are the ones with clear entity signals, genuinely specific content, sound technical foundations and a real reputation, because every one of those is an input to retrieval and every one of them was worth having anyway. That is the part worth sitting with. The shift to AI-generated answers has not created a new discipline so much as it has raised the cost of having been mediocre at the old one. A website with thin content, inconsistent business details and no reviews was always underperforming. It was just easier to hide when ten blue links gave everyone a seat at the table.
